what would it take to heat exchange it ? idea of cost ?

You need a wet elbow ( if you can use one ) and a heat exchanger - about $4000.00 new from Deere - or collect old parts.
I have a wet elbow for $500 and there is a used exchanger on ebay in Florida @ $1900.00 off an old Lugger

You don’t need a wet elbow. You can run dry exhaust, and just plumb you engine raw water overboard. Lots of Maine lobsterman do it this way.
